30-Day Action Plan¶
Project: likeness Date: 2026-05-09 (this plan starts the day after pre-seed close, or the day after this skill output, whichever is later)
Premise¶
The first 30 days are dominated by two parallel tracks: (a) start the load-bearing validation experiments before deep capital commitment, and (b) activate the cofounder pipeline so that Creator Ops and CEO seats are filled by Day 60-90, not Day 180. Everything else either supports those tracks or waits.
Week 1 — Activation¶
Goal: Move from "pre-seed planning" to "operating company." Open both validation tracks.
Day 1-3 — Founding setup¶
- Founder: Send personalized outreach to ten people in the small adult industry insider network. Ask each for two introductions to mid-tier verified creators willing to talk for an hour. Aim: 20 candidate creators surfaced by end of week 2.
- Founder + outside counsel: Confirm entity formation (or formation in progress) and the founder agreements that allow the cofounder pipeline to move.
- Founder: Update
docs/reviewer-checklist.mdwith one-page "what we're testing in this conversation" framing for creator interviewers, including discount for trust-building first / questions second.
Day 4-7 — Cofounder pipeline activation¶
- Founder: Publish the cofounder JDs (
docs/cofounder-jds.md) externally — personal network first, then targeted industry channels. Highest priority: Creator Ops Lead (the founder-market-fit gap). Second priority: Founding CEO (fundraising / processor BD). - Founder: Identify 2-3 search firms or talent advisors who specialize in adult industry / fintech compliance / trust and safety. Make introductions.
- Founder: Schedule first round of cofounder conversations for week 2-3.
Week 2 — Discovery, Round One¶
Goal: Begin Experiment 1 (creator discovery) and complete first 5 cofounder conversations.
Discovery¶
- Founder: Confirm 8-12 creator interview slots scheduled across week 3-5.
- Founder: Walk through
mockup/anddocs/reviewer-checklist.mdin dry-run with a friendly insider (peer, ex-colleague, advisor) to refine the script before live creator interviews. - Founder: Set up structured-interview note-taking template — standardized fields for "did they say yes," pain hierarchy ranking, pricing-tier resonance, top objection, top excitement, verbatim quote.
Cofounder pipeline¶
- Founder: Run 5+ first-round conversations across CEO, Compliance Lead, ML Lead, T&S Lead, Creator Ops Lead candidates. Prioritize Creator Ops depth.
- Founder: For each cofounder candidate making it past round 1: schedule round 2 with concrete reference checks underway.
Processor diligence prep (CEO-led when CEO hires; founder-led until then)¶
- Founder: Compile processor pitch package — TAKE IT DOWN Act 48-hour compliance plan, identity verification provider, license engine architecture, multi-processor redundancy intent, hard-block category list, watermark + provenance stack, Civitai-specific failure-mode prevention.
- Founder: Identify 4 named processor contacts (CCBill, Segpay, Verotel, Epoch). Begin warm-introduction work.
Week 3 — Live Validation¶
Goal: Execute Experiment 1 interviews. Continue cofounder pipeline. Begin processor conversations.
Discovery (Experiment 1)¶
- Founder + Creator Ops candidate (if available): Run 5-7 structured creator interviews this week. Send creators a $250-500 signing-thanks payment for their time.
- Founder: Capture verbatim quotes; record pain hierarchy as creators name it (don't lead the witness); track pricing tier resonance.
Cofounder pipeline¶
- Founder: Bring 1-2 cofounder candidates to "in-principle yes" stage. Specifically aim for Creator Ops cofounder offer letter signed by Day 30-45.
Processor diligence¶
- Founder (or CEO if hired): First processor conversations with at least 2 of CCBill / Segpay / Verotel / Epoch. Goal: indicative diligence-questions list back, not approval yet.
Compliance & Legal¶
- Founder + outside counsel: Begin AI / likeness rights counsel selection. Goal: counsel on retainer by Day 45-60.
- Founder: Begin 2257 records system selection (Quick2257 or comparable).
Week 4 — Synthesize, Decide, Commit¶
Goal: Complete Experiment 1 interviews. Synthesize findings. Make first kill / pivot / proceed call.
Discovery synthesis¶
- Founder: Complete remaining 3-5 creator interviews. Total: ≥10 structured interviews by end of Day 30.
- Founder: Synthesize findings. Specifically:
- How many creators said yes (success threshold: ≥7 of 10)?
- What is the actual pain hierarchy creators named?
- Did pricing tiers resonate or were creators silent / confused?
- What was the most common objection?
- What concerns did NOT come up that the founder brief had anticipated?
- Founder: Update
01-discovery/target-audience.mdwith real creator quotes replacing the composite illustrative ones. - Founder: Update
06-validation/scorecard.mdfounder-market-fit row if a Creator Ops candidate is signed; otherwise re-rate.
Decision point — Kill criterion #1 check¶
- Founder: If ≤3 of 10 creators said yes: stop or pivot. Specifically: re-evaluate whether Variation B (defensive takedown service first, monetization second) is the correct path. Consult with cofounder candidates whose insider trust will tell whether the discovery sample was representative.
- Founder: If 4-6 said yes: yellow light — push deeper before next capital commitment. Schedule 5 more interviews in week 5.
- Founder: If 7+ said yes: green light — accelerate concierge sign-ups and processor BD.
Cofounder progress¶
- Founder: Creator Ops cofounder signed or in final-offer stage by Day 30. If not, this is the most important escalation in the project.
Processor progress¶
- Founder / CEO candidate: At least 2 processors have provided indicative diligence questions and are willing to continue conversations.
Communication / press¶
- Founder: Optional, only if creator discovery is GREEN — begin drafting a "first 100 days" public post for credibility and press positioning. Hold publication until concierge cohort committed.
Success criteria for the first 30 days¶
| Metric | Pass / fail threshold |
|---|---|
| Creators interviewed | ≥10 (target 12-15) |
| Creators expressing willingness to participate in concierge | ≥7 of 10 (green); ≥4 of 10 (yellow) |
| Cofounder pipeline | Creator Ops cofounder signed or in final-offer; CEO in 2+ active conversations |
| Processor BD | ≥2 processors with indicative diligence questions back |
| Counsel | AI / likeness counsel selected, retainer in motion |
| Documentation | Real creator quotes replacing illustrative ones in 01-discovery/target-audience.md |
What NOT to do in the first 30 days¶
- Don't deeply commit capital to building infrastructure before Experiment 1 produces signal. Architecture review and dev environment prep are fine; multi-month engineering builds before validation are wrong order.
- Don't sign with the first processor that approves. Multi-processor redundancy is the point; single-processor relationships are concentration risk.
- Don't compromise hard-block content rules in any conversation. The compliance posture is the entire defensive moat. Conceding "small" categories now creates a slow-bleed of the platform's identity.
- Don't lead with brand or design polish. The mockup is good enough. Polish in front of creators is wasted; substance + economics is what gets evaluated.
- Don't go quiet for two weeks waiting for cofounder candidates to "come around." If they're not on a clear path to yes by Day 21, look elsewhere. This is a 90-day-window competitive concern, not a casual hire.
Connecting to the bigger plan¶
- Days 30-60: continue creator interviews, expand processor diligence, complete cofounder hires (CEO + Compliance Lead by Day 60).
- Days 60-90: ML Lead onboarding; first creator LoRA training; processor agreements signed in principle; concierge cohort committed.
- Days 90-180: concierge launch; live unit economics measurement; processor relationships operationalized.
- Day 180-365: scale concierge + early closed beta; seed-readiness preparation.
The 30-day plan above is the foundation under all of that. Every later milestone gets harder if these 30 days slip.
